“The best interview I ever did, I barely talked,” says Greg Soros.

The line sums up a lot of what more than a decade of hosting podcasts has taught him about leading people. Keeping a conversation alive for an hour with someone across the table turns out to be solid training for managing a team, and he now leans on habits formed in the studio in nearly every working relationship he has.

What Podcast Hosting Teaches About Listening as a Leader

A good host listens for the thing underneath the answer. Guests tend to offer the polished version of a story first, and the interesting part surfaces only when the host waits a beat longer than feels comfortable. Soros sees the same pattern in a one-on-one meeting with a colleague who’s struggling.

“People tell you the safe version first,” he says. “If you jump in with a solution right away, you never hear what’s actually bothering them.”

Organizational researchers have landed somewhere similar. In a review published in the Annual Review of Organizational Psychology and Organizational Behavior, Avraham Kluger and Guy Itzchakov describe listening as linked to, and likely a cause of, stronger job performance, leadership, trust, and well-being at work. For anyone who has sat behind a microphone, that finding won’t come as a shock. Guests open up to hosts who seem curious about them, and employees aren’t much different.

Greg Soros on Feedback That Keeps People Talking

Reviewing raw tape with collaborators showed him how easily a note can land as an attack. A comment about pacing gets heard as a comment about talent, and the conversation shuts down.

The risk has been documented for decades. As Kluger and Itzchakov explained in Harvard Business Review, an analysis of 607 feedback experiments found that feedback caused performance to decline in 38% of cases, mostly when it threatened how people saw themselves.

His workaround is borrowed straight from the interview chair. He asks before he tells.

“I’ll ask someone to walk me through a segment they’re unsure about before I say a word,” Soros says. “Most of the time, they already know what needs fixing. They just needed room to say it out loud.”

The approach takes longer, and it can feel slow when a deadline is close, but it tends to produce changes that stick because the person making them helped decide what they should be. In his experience, fixes that someone arrives at on their own are rarely argued with later.

Managing Pace, Energy, and Silence

Every host learns to read a room. A guest’s energy might sag late in a long session, or a tough question needs a lighter one before it, and the host adjusts on the fly. Greg Soros treats deadlines and team morale the same way. He watches for the moment when a push will help. He also watches for the point where it will only wear people down, and he backs off before the team gets there.

Silence is the other tool he carried over. It’s underrated. On air, a pause that’s allowed to sit often draws out the most honest line of the episode. In meetings, it gives quieter people a chance to speak before the loudest voice fills the gap.

“The quietest person in the room usually has the most considered opinion,” he says. “If you rush to fill every silence, you’ll never hear from them.”

None of these habits require a title or a formal leadership role, which is part of why he recommends them to other creators building small teams around a show.

“A show only works when the guest feels safe enough to say something real,” Soros says. “A team works the same way, and it’s the host’s job to build that feeling before anyone asks for it.”
